Why transformations in mid-sized companies fail: the wrong people in the key roles

Transformationen im Mittelstand scheitern an der falschen Besetzungs-Matrix

Most transformations in mid-sized companies fail because the wrong people are put in the key roles.

When owners or CEOs admit to me in confidence that their restructuring or growth phase is stalling, nine times out of ten it’s because they’re trying to solve the challenges of 2026 with leadership profiles from 2018.

Traditional search processes, whether internal or through classic HR channels, match CVs. They look for milestones, titles and corporate positions. But in a real transformation, a candidate’s past is often the worst guide to the future.

What companies really need in volatile times aren’t caretakers of the status quo. They need leaders with a high tolerance for ambiguity, crisis experience and a talent for getting unsettled teams back on track.

The problem: these people don’t advertise themselves. And they certainly don’t respond to standard approaches.

Any CEO who wants to secure a turnaround can no longer treat executive search as filling a vacancy. It’s a strategic safeguard for the company’s success. It takes a deep understanding of how transformations unfold, and direct, discreet access to leaders who have already won this game several times.

If chemistry and profile at C-level only fit 80 %, the company pays the price in the following quarter.

What’s holding back transformation projects in your industry most right now: a lack of budget or the wrong people in execution?
